Thousands of companies run successful teams with engineers in India. The ones that do it well treat remote engineers as part of one team, not as an external resource. Here's what makes the biggest difference.

1. Agree on overlapping hours

You don't need the same working hours, but you do need a reliable overlap for stand-ups, reviews and questions. Agree on a few overlapping hours each day and protect them. For US teams this usually means an early-morning or late-evening overlap; for European teams the overlap comes more naturally.

2. Onboard like a new employee

  • Give access to tools, code and documentation on day one
  • Assign a buddy on your team for the first weeks
  • Start with small, real tasks to build context and confidence
  • Explain the product, the customers and why the work matters

3. Write things down

Clear tickets, written decisions and short design notes help everyone, but they matter most across time zones. A good written handover at the end of each day means work keeps moving while one side of the team is offline.

4. Use the same process for everyone

Remote engineers should use the same repository, code review, definition of done and planning meetings as everyone else. Separate processes create separate teams.

5. Make supervision and support part of the setup

Good partners don't just place engineers and disappear. They supervise, check in regularly, help with growth and step in quickly if something isn't working, including replacing an engineer if needed.

6. Build relationships, not just tickets

Turn cameras on in key meetings, celebrate wins together and, where possible, meet in person once in a while. Trust makes communication faster and problems easier to raise early.

7. Review and improve regularly

Hold a short review every few weeks: what's working, what's slowing the team down and what to change. Small adjustments early prevent bigger problems later.
